Internal Trainers Forum: Program and Workshop in 2026

After the forum, the materials go into a library, and program owners verify their application in practice.

The main difference between a forum and a regular conference is participant action. A presentation can be listened to attentively without changing your work

Table. What does the Internal Trainers Forum solve?

In a practicum, a trainer demonstrates a fragment of a session, receives colleagues' observations, tries a new version, and notes where they will apply it after the meeting.

The table summarizes the key points of the section: Attribute, Regular conference, Internal Trainers Forum

  • exchange practices between functions and branches;
  • align approaches to running internal programs;
  • work through recurring difficult situations;
  • introduce trainers to new training modules;
  • collect materials into a shared library;
  • strengthen a permanent professional community.

An article on communities of practice in PubMed Central highlights mutual engagement, joint enterprise, and a shared repertoire of methods and materials. In one of the studied cases, a discussion forum became mainly a distribution channel, and joint discussion almost never arose. Therefore, participants need a shared activity: to analyze similar problems and preserve the result for further work.. An article on communities of practice in PubMed Central highlights mutual engagement, joint enterprise, and a shared repertoire of methods and materials. In one of the studied cases, a discussion forum became mainly a distribution channel, and joint discussion almost never arose

Therefore, participants need a shared activity: to analyze similar problems and preserve the result for further work.

For the event part, we use the logic of organizing forums and seminars: we connect the task, the participant journey, the program, roles, and consolidation of results. The content owner remains the company's learning and development team.

What Does the Internal Trainers Forum Solve?

In brief: The result of a forum is best described through the participant's observable action. A trainer delivers a segment, analyzes a case, refines material, or selects a practice for testing at work. Wording about inspiration is acceptable in communications but is not suitable for program management, evaluating results, and allocating responsibility after the event.

Wording about inspiration is acceptable in communication, but not suitable for program management, evaluating results, and allocating responsibility after the event.

A weak formulation sounds like this: “improve the quality of internal training.” It lacks a boundary for the event’s responsibility. The forum can help participants master the approach, get feedback, and agree on how to apply it. It does not prove automatic change across all company programs.

It is useful to divide results into three levels:

  1. At the event. The trainer completed the task, demonstrated the practice, and received feedback.
  2. After the event. The trainer applied the chosen technique in the work program and recorded an observation.
  3. At the network level. The program owner saw recurring requests, updated materials, or planned support.

Such a framework protects against inflated promises. A positive rating in the questionnaire shows how the participant perceived the event. It does not equal learning, let alone a change in behavior in the workplace.

In the OPM handbook Evaluating Training: A Primer (September 2005) reaction, learning, workplace behavior, and organizational results are separated. Each level requires its own method of verification.

Before developing the program, we also define the boundaries of discussion. Real cases are useful, but they may contain personal data, sensitive metrics, or internal conflicts. In the application, the participant describes the situation within an acceptable scope. The facilitator understands in advance what can be shown on the shared stage and what requires a closed group or anonymization.

We apply a similar principle when preparing the talent pool forum: the shared stage works with a shared task, while individual decisions remain in a closed group or private conversation. For a trainer forum, this means colleagues discuss the method and observable behavior rather than giving a person a public professional diagnosis.

Forum Outcomes and Format Boundaries

In short: Instead of an open call for topics, invite trainers to bring a specific work situation and show how they work with it. A single card helps select practices that can be observed, safely unpacked, and discussed with colleagues. It also shows what material will remain after the session and where participants will try the approach at work.

It also shows what material will remain after the session and where participants will try the approach in their work.

But it is difficult for the program team to understand what exactly the participant will do and what colleagues will be able to learn.

  1. What learning situation is being analyzed?
  2. Who is the audience and what should it do?
  3. What segment is the trainer ready to show?
  4. What is the difficulty or decision point?
  5. What will the session participants do?
  6. What material can be shared after the forum?
  7. What data should be hidden or replaced?
  8. What feedback does the author want to receive?

This form immediately separates a practice from a presentation. If the author cannot name the audience action, the application needs revision

If the session is based only on telling a success story, the program team asks to add a demonstration, a material review, or a joint case solution.

For each practical session, the program group checks four things: whether the learning task is clear, whether the method can be seen in action, what material the participant will receive, and where they can try the approach after the forum.

The group does not evaluate the author's personality

It checks compliance with the forum's objective, the readiness of the segment, the safety of materials, and the possibility of fitting the mechanics into the chosen format.

If you need to connect the collection of applications, the selection of practices, the program, and the technical scenario, We'll build a working route from application to post-event materials.

How to Collect Applications for Practical Sessions?

In short: A one-day program should alternate between general context, short demonstrations, small-group work, and decision capture. Participants need a rhythm of «saw - tried - discussed - chose the next step». This order preserves the practical focus of the forum and leaves time for feedback, refinement of materials, and agreements after the event.

The program is built from the outcome of each block. At the opening, participants receive a shared task and the rules. Then they watch training demonstrations and work through difficulties in case clinics. After peer review, each person chooses a change for their own practice, and the team records a shared next step.

The working structure of the day can look like this:

Table. One-day forum agenda

The table brings together the key points of the section: Block, Participant action, Result. Use it as a quick reference when preparing the event.

This table does not set a universal schedule. Duration depends on the number of participants, the number of practices, rooms, and the connection format. It is important to leave time for transitions, questions, group setup, and recording results. In an overly dense program, practical work is the first thing to be cut.

Not every topic needs to be brought to the stage. The main hall is suitable for the framing, a general demonstration, and conclusions. A smaller audience is more convenient for a case clinic. A separate zone can work as a methodology workshop, where participants edit an exercise, instruction, or handout.

Each session has a passport: goal, input data, group action, material, facilitator, and output. Such a passport helps connect the program with the space and technology.

If participants are to work in teams, the room needs suitable seating. If the trainer demonstrates a digital tool, access testing is required. If the outcome is a practice card, the team prepares a template and a collection method in advance.

It is useful to review the program as the journey of an individual participant. They should understand where to go, what to prepare, and where to find the outcome. Pay especially close attention to transitions between the main hall and parallel groups. Material о том, как связать сценарий, оборудование и людей, есть в статье про technical rehearsal of the event.

One-Day Forum Program

In brief: It is better to structure a practical session as a short cycle: run a segment, receive feedback, and run it again. Feedback relates to the observed action of the facilitator, the group's reaction, and the conditions for transferring the technique. Participants discuss the instruction, questions, and result of the exercise while respecting the person and their professional role.

Microlearning allows you to take a small segment of a session and examine it separately. NIU describes the cycle “run – get feedback – run again”: a participant demonstrates a short segment, receives colleagues' observations, and tries again. For a forum, this is more convenient than a full training because the group sees a specific method and has time to discuss its application.

Before starting, the author states the context. They explain which audience the segment is intended for, what action is expected, and what question they want to examine. Then they give a demonstration without a lengthy defense of the methodology. Observers record only what they heard and saw.

The observation sheet may include five points:

  • понятно ли сформулирована задача участникам;
  • соответствует ли упражнение ожидаемому действию;
  • что ведущий делает при затруднении группы;
  • как собирает ответы и подводит итог;

After the demonstration, the author speaks first. They note what went according to plan and where a discrepancy arose. Then participants state an observation and its effect. The formula “when X happened, the group did Y” is more useful than the phrase “it wasn't very dynamic.”

The moderator stops advice that lacks context. A technique that works for beginners may not suit experienced professionals. The question “what task is this suggestion for?” brings the conversation back to the goal. After the comments, the author chooses one change and repeats the key fragment.

If the forum includes several practical sessions, the criteria must be uniform. This is not a popularity contest. Applause and audience voting can be used as an engagement element, but they do not replace a methodological debrief. The host explains in advance that feedback is needed to refine the practice, not to publicly rank trainers.

Practical Session and Feedback

In short: A remote trainer must see the stage and perform the same substantive actions: demonstrate practice, work in a group, ask a question and receive materials. A camera in the room creates a broadcast. For full-fledged hybrid participation, a separate online track is needed with a coordinator, working communication, accessible tasks and access to shared results.

For a branch network, we design two connected tracks. The in-person participant moves between rooms and works with people nearby. The remote participant joins via the platform, sees materials, hears questions, gets into a small group and knows their coordinator. The results of both tracks go into a shared repository of materials and solutions.

At the briefing, we check time zones, connection quality, corporate network restrictions, platform access, the number of remote speakers and the backup connection method.

Hybrid Participation of Branches

Microsoft PowerPoint allows you to record and re-record individual slides and then export the presentation as a video. This is one way to update training material in parts without rebuilding the entire long episode.

A library item card may contain:

The filming plan is built around this matrix. Before the event, the company informs participants which sessions are being recorded, why the recording is needed, who will get access, and how long the materials will be stored. The necessary consents for filming and the use of image, voice, and speech are arranged before recording. For those who decline, a route is provided that keeps them out of published materials.

A standalone micro-lesson needs clean sound, a readable demonstration, and a complete thought.

We covered a detailed approach to the release matrix, rights, and versions in the article about post-conference content. For the internal library, another question is added: who reviews the material and when. If the practice has changed, the old version should not remain the only available one.

After materials are handed over, an editorial owner is needed. They check titles, tags, access, versions, and related documents. The author of the practice confirms the meaning. The training team decides whether the material is included in the recommended set or remains an example for discussion.

We publish practical notes on programs and business event production in Aventura's Telegram channel. The channel features new breakdowns, so the forum's service newsletter will not have to be used for regular publications.

Micro-Lesson Library After the Forum

In short: A certificate can confirm participation, a speaking engagement, or completion of an internal module. It should not automatically be called professional certification. A trainer's approval for a specific program remains a separate company decision: the owner describes in advance the criteria, tasks, assessment method, validity period of the decision, and documented grounds for permission to conduct training.

At a forum, it is easy to confuse participation, speaking, and internal approval to deliver a program. Attendance confirms only participation, while a delivered demonstration or shared material is a contribution to the forum. The company formalizes the right to deliver a specific program separately. Each status requires its own grounds and wording.

If a participation certificate is needed, it states the event name and the confirmed format of participation. If the document relates to an internal trainer preparation course, the training team determines the program, assignments, and assessment method. The mere fact of speaking on stage does not yet mean this procedure has been completed.

In the WHO package for training trainers of rapid response teams, trainer training includes planning, organizing, delivering, and evaluating a program adapted to the country context. This is a reminder that trainer preparation is broader than one successful segment. A forum can provide practice and observation, but the admission criteria are set by the owner of the corporate program.

Public recognition is better tied to contribution: the author shared useful material, led a workshop, or helped analyze a case. This supports knowledge exchange and does not create a false ranking of professional suitability.

Certificate of Participation and Trainer Accreditation

In brief: After the forum, measure satisfaction and completion of the chosen action. First check whether the participant understood the approach and completed the assignment. Then find out whether they applied the practice in their work program. Discuss organizational impact only where there is data and other possible causes of change have been considered.

A survey immediately after the event is useful, but its capabilities are limited. It shows perception of the program, the convenience of the format, and intention to apply the practice. These data help improve the next forum. They do not prove that the method has already become part of the work.

Before the event, the program owner selects several questions for follow-up verification:

  • which practice the participant chose;
  • where they plan to apply it;
  • what material or support they need;
  • what happened on the first attempt;
  • what the trainer changed after observation;
  • what common barrier requires a decision from the network owner.

In the OPM handbook Evaluating Training: A Primer (September 2005) reaction, learning, workplace behavior, and organizational results are separated. For the forum, these levels can be linked to different types of evidence. Reaction is provided by the questionnaire. Learning is shown by a completed task or a revised fragment.

Behavior is visible in the work program, observation, or debriefing with a methodologist. Organizational results require separate analysis and should not be attributed to a single event without verification.

Post-forum work is better integrated into the existing network cycle. This could be a methodological meeting, peer observation, a participant's workspace, or a debriefing with the program manager. A new separate report is not needed if the company already uses a suitable process.

An ongoing community needs rules. Digital.gov suggests keeping the conversation on topic, maintaining respect, leaving space for others, and avoiding commercial endorsement. In an internal network, this is supplemented by rules for handling confidential cases, material authorship, and feedback.

The final report should record four decisions: which practices the network will test, which materials it will edit, which common barrier needs to be removed, and who is responsible for the next step. Such a document helps continue the work and does not substitute overall participant satisfaction for behavior change.

What to Measure After the Event?

In short: For an initial estimate, you need the forum's goal, the composition of the network, the number of practical streams, the connection cities, recording requirements, and the readiness of materials. The budget depends on the number of guests, parallel programming, hybrid participation, preparation of practical sessions, and a post-event materials package. These inputs determine the composition of the team, venues, and equipment.

At Aventura, we start with a content and production brief. The client team is responsible for the network's objective, participants, and internal criteria. We translate this framework into the event structure, program, venue, technical specification, and on-site team operations.

For the first conversation, prepare answers to the questions:

  1. Who is part of the internal trainer network, and what functions do they represent?
  2. What should participants do at the forum and after it?
  3. What real-life situations can be discussed safely?
  4. How many practical sessions and parallel groups are planned?
  5. Who selects applications and provides methodological feedback?
  6. Which branches connect remotely?
  7. Are recording, micro-lessons, photos, and a library needed?
  8. What platforms and venues does the company already have?
  9. What accessibility requirements are known?
  10. Who approves the program, materials, and final budget?

After the brief, we assemble several related documents: a results map, the program, session briefs, a flow chart, a technical script, and a materials matrix. Then we check which elements the company already provides and which need to be included in the project.

The main cost factors are the number of rooms, installation duration, technical team composition, broadcasting, recording, moderators, preparation of materials, and handling of requests. If the forum takes place in a single hall without recording, less equipment and fewer specialists will be required. Several parallel workshops with branches and a library will require dedicated directing, coordinators, installation, and post-event preparation of materials.

We do not add equipment according to a universal list. First, we approve participant actions. Then we calculate microphones, screens, cameras, switching, and backup.
